5 weeks to roadmap, fixed price

Moyer, a family business more than five decades in and still growing, chose to get ahead of key-person risk before it became a problem. With about two weeks of consultant effort, 15 key senior roles were documented, reviewed, and validated by the people who hold them.

Interviews done in three weeks. Org chart, process inventory, and SOP roadmap delivered five weeks from kickoff, at a fixed price.

Results at a glance

15

Role narratives written and reviewed, about 1,400 words each, ready to use for onboarding and job descriptions

54

Processes inventoried and risk-rated

103

AI opportunities found in the interview evidence, 19 of them needing nothing new bought or built

1

Interactive org chart across both entities, the single authoritative view of the organization, with role summaries a click away

The starting point

The company had grown faster than anyone could write it down. Two versions of the org chart were in circulation, job descriptions needed updating, and several key roles depended on long-tenured staff.

Why it mattered

Ownership has a clear vision for growth, including putting years of operational data to work with AI. They also knew that vision needed a solid foundation first: a written record of how the work actually gets done.

What we did together

  1. Aligned leadership first.

  2. Prepared every intake interview around the specifics of each role, drawing on our management consulting experience.

  3. Captured each role in writing, from the people who hold it.

  4. Ran three follow-up interviews to close the gaps the drafts surfaced.

  5. Prioritized which processes to turn into Standard Operating Procedures first.

Who did what

AI assists. People decide.

A kickoff with leadership merged the two org charts into one and set the interview list. From there, the work split like this:

SkyeStaq's consultants

  • Developed a prep sheet for every interviewee, built from how that role's processes, policies, and procedures typically run: where the handoffs are, where compliance sets the boundary, and where the exceptions live.
  • Ran all 18 interviews, steering each one toward the process detail a transcript alone would miss.
  • Brought an outside seat to every conversation. People speak more openly to someone outside their reporting line, and our operations experience told us which details signaled real risk.
  • Reviewed every draft before handoff and decided which 12 processes to document first.

The AI

  • Built for this engagement. We developed a purpose-built AI agent that drafted every document from the engagement's own material alone: the kickoff, the transcripts, and the reviewed drafts. Nothing carried in from other clients, and nothing the model assumed about how a moving company should run.
  • Organized about 175,000 words of transcript into 15 role narratives on one template, with every sentence traced to what the interviewee said.
  • Flagged gaps and conflicts after each draft, which drove three follow-up interviews, and surfaced the 103 AI opportunities.
Why the preparation matters

A transcript holds only what someone thought to say. Knowing how a billing cycle, a compliance filing, or a dispatch process is put together tells you which question to ask next, and that comes from years of process and operations experience.

The result

Leadership now has an operating picture they can hand to anyone: one org chart across both entities, 15 role narratives that ground job descriptions and onboarding, and a roadmap of the 12 processes to document first, each with an owner and a recommended format.
